Default air conditioner problem

not sure where to post this. i have a 1998 ranger xlt 4.0 ohv 5 speed. runs great! when i put it on max a/c it blows out cool air but not as cool as it should be. i am pretty sure that it needs a little charge of freeon. gonna do that soon. the problem is that when i put it on regular a/c it blows out hot air. i mean hot air from the heater core. i replaced the little black panel that has the 3 knobs (to select the air mode, temperature, and fan speed). this didnt change anything.

all the vacuum lines look good- no cracks or leaks that i know of. the valve in the heater lines works as it should. the truck has 104k miles. every thing is original.

the previous owner smoked in it a lot. im guessing that one of the doors in the duct work in the dash is broken? or whatever moves it isnt working?

i am out of ideas so any help will be appreciated. thanks!

1998 ranger extended cab, 2wd, 4.0 ohv, 5 speed, sony xploid 52 4 way watt radio, 2 pair of pioneer 240 watt speakers, air horn, Cobra 29 LX LCD CB radio pushing 100 watts, k&n air filter, 15 inch exploder wheels, dual exhaust with 4 inch stainless tips, 2 10 inch subs with a 300 watt amp just for the hell of it!

The blend door is broken. The fail to full heat. Google or search here for Blend Door. When you put it to Max AC, it shuts a valve on the hot water to the heater core.

and some of those can be a royal pain inthe but to change. i havent done one on a 98 but i knoe the 04s are a pain.

ok thanks. where about is the blend door? and any ideas on how to get to it? (like what i have to take apart and what not to take apart?)
