Default newbie here needs help

I have owned a few ranger but never had the pleasure of working on one. I have a 1991 4X4 Ext cab now. I did some trading and got this truck. Well when I got it the kid had in a lot of mud and it overheated. I got it home drained the fluids , It had water in the oil. So i figured gasket or a head. Well both heads were craked . I got those replaced a couple of days ago I added coolant to the engine. It fired right up was watching it run. It had not been 60 seconds and i noticed a little smoke from the right exhaust manifold it was to hot to touch. I shut it off waited for it to cool down, tried again same thing. I figured i screwed up putting the head gasket on and was blocking a coolant passage. I pulled the head off this morning. I saw nothing wrong with it.. Anyone have any idea on what my problem could be?? The left side seems fine.

Whats the inside of the manifold look like? When you say hot to touch do you mean like glowing red? They are gonna be hot. Maybe you got oil on the manifold when it was out? Could be burning off. Could have a plugged cat conv? Usually those will get glowing red if they are plugged.

Yes its to hot to touch, I have the exhaust cut on it so the converter is not hooked up right now. It never turned red but within 60 seconds I could not touch it, and I could the other side.
